This may be the most affectionate platform for takeaway brother, and other media will not talk about it after getting over the hot spots. . I also posted a post about my experience of delivering food and programming. I was discovered by A Zhou on the left column and asked me to talk more about it. I took the time to write about it these days. Things have been going on for a long time, and some memories may not be accurate. Please correct me.
I started delivering food from the end of 2017, and gradually delivered to the beginning of 2019. I chose this career because I had just been engaged in the express delivery industry at the time and felt that I could use the familiar road conditions nearby to “seamlessly connect”, but I thought more about it, because the area where I used to deliver express delivery was not large. I had to run to the central section of the road if I received any order. After expanding the delivery range, except for my own area, the delivery is faster, and all other areas have to come to familiarize themselves with the route in a single order.
I have run on two platforms myself, a certain group and a certain group. Both platforms have “crowdsourcing” and “special delivery” modes. I have ran a group of “crowdsourcing” and “special delivery”. Something has only gone through “crowdsourcing”. The difference between the two will be discussed below.
Riders are not actually employees of these two platforms, they belong to other companies. For example, the “crowdsourcing” list of XX will be distributed to two companies, XX and XX. Therefore, if you want to receive a “crowdsourcing” order from XX, then you download the mobile application delivered by XX and XX, and the delivery fee is also directly settled with these two companies. Although the “crowdsourcing” application of a certain group is called a group crowdsourcing APP, it still belongs to other companies (the specific company name is not clear), and the “special delivery” of the above two platforms are also contracted by different companies. There are different companies in the region, but the orders are only on these two platforms.
Let’s talk about the take-away order software: take yourself as the center, orders within a radius of 1-5 kilometers will be sent out, this radius can be set by yourself, generally set to 3 kilometers, because the platform has regulations, from the rider to the arrival of the order The business time cannot exceed 15 minutes, and if the speed of the electric car is 25 kilometers per hour, it takes about 3 minutes to 1 kilometer, so a radius of 3 kilometers is more reasonable.
Then there are two modes of receiving orders. One is to accept orders from the system. After setting it up, you want to accept several orders at the same time. For example, I am a novice and I am not familiar with this area. First set up a single run, then set the odd number. After running for a period of time, you can start receiving two or three orders at the same time after running for a while, and set it to 3. After setting, the system will send you all the orders along the way according to the delivery route of the first order you received, totaling 3 orders. When I run singles, I do what I can. Under normal circumstances, I can take 6 orders at the same time (the system allows up to 10 orders at the same time) without being late. After doing this for so long, I only received one middle review (because I was late because of the initial unfamiliar road conditions), and there was no bad review.
Later, when I recalled it, I made a small summary: from the perspective of getting familiar with the route as soon as possible, it should be to get as many orders as possible at the same time so that I can get started as soon as possible. For example, if you only receive one order now, you can receive three orders next time, and you can receive five orders next time. At the beginning, there may be a late order and deduction, but you can quickly become familiar with the merchant, route, and the difficulty of the customer (the customer is on which floor, whether the customer does not need to go upstairs and other factors may affect the order of delivery), etc. Personally, if it is not for the perspective of pursuing good reviews, my ability should be able to take 8 orders at the same time.
Here are a few more things about the difficulty of customers. We will know after sending more. Some customers usually go downstairs to get them, and we don’t need to send them up. So, even if his order is not ranked first (if there are 4 orders in hand, he is the 3rd order), but because I send him this order, I don’t have to go up and down, and I don’t need to lock the car, which can save two or three minutes. , Then as long as you pass his address, you can send it to him first, and then return to send other orders, so that you can leave some time for the following orders. Don’t underestimate the two or three minutes. This time is enough to run up to the sixth floor, wait for an elevator or something, enough to deliver another order without being late. So it is very important.
Let me talk about the dispatch situation of the system: Take the order within 3 kilometers as an example, the customer will be told that the order will be delivered in about 35 minutes after 9:00, that is, 9:35. The merchant gets the order at 9: 00 the first time, and after the meal is prepared (usually 10 to 15 minutes, the merchant has set it before opening the order) 9:10 automatically sends the takeaway message, and the rider will only then I received this order, but the delivery time is still 35 minutes, which means that the delivery before 9:45 will not be considered overtime. After receiving the order, the rider must arrive in the store within 15 minutes, and then take the meal to the customer. One problem with this process is that the delivery time seen by the customer is not the same as the delivery time seen by the rider. And because of this time difference, businesses will not set the meal time to be too long, about 10 minutes. So in theory, the time for business to eat is enough, but in practice it is far from enough, as mentioned below.
The above picture is a typical example of a large order, and the platform will not give merchants more time to prepare meals due to the high customer unit price, nor will it give the rider too much delivery fee. As for whether the rider’s box can be filled with so many things, The platform will not be considered. Some people will say: The high-single reward is 8 yuan, isn’t it adding money to the rider? If the meal speed is counted, experienced riders would rather take two small orders on the way than take this order.
Let me talk about the price of our food delivery (the “crowdsourcing” price), which is divided by the distance from the merchant to the customer. Within 3 kilometers from the merchant to the customer, about 5 yuan, 3 to 4 kilometers, 6 to 8 yuan, 5 kilometers 9-10 yuan, more than 5 kilometers can generally reach 10-13 yuan, even farther away, but it is not very cost-effective, unless you can receive more than two orders, otherwise if there is no return order, it will be a 100% loss.
During the time I delivered the food, it was stipulated that one yuan was deducted for one minute late; three yuan was deducted within five minutes of being late. I have not encountered the situation of being more than five minutes late, but there should be one or two yuan left.
The prices mentioned above are not absolute. We will talk about big data and algorithms here. Let’s talk about the details first and then the rough ones. Take the data of about 5 kilometers (because the unit price of 5 kilometers changes the most with time, so it can be easily felt). At the beginning, because there are fewer orders for more than 5 kilometers, the delivery fee is relatively high, generally At about 12-15 yuan, the delivery time is about 1 hour and 10 minutes, which is quite reasonable overall. But when there are more customers in this direction, the delivery price and time have shrunk accordingly: originally it can reach at least 13 yuan, now 11 yuan; originally 1 hour and 10 minutes, now 50 minutes. This algorithm is quite reasonable: the rider must arrive at the seller within 15 minutes after receiving the order, and the seller must have the meal within 10 to 15 minutes after receiving the order. (The specific length of time can be set by the merchant, but generally it will not be changed easily after the setting is completed, because there is no time to operate during the peak period of the meal. There is a problem here, such as a large order and the customer wants to order Five or ten fast foods, then the meal time for this order is still 15 minutes, which is a loophole.)
When the rider arrives to pick up the meal and leaves, he must operate: the meal has been picked up and delivered to the customer. Generally speaking, if the road conditions are good, one kilometer usually counts as 3 minutes (calculated at a speed of 25 kilometers per hour for an electric car). If there are many traffic lights, then one more minute is required. Five kilometers is 15 to 20 minutes. The next step depends on where the customer is. If you are in a community or a hospital, you cannot drive in an electric car. Therefore, it takes about 5 minutes to enter the smaller community and deliver it to the customer. The larger 7 to 8 minutes is normal (the time to wait for an elevator with a higher floor). This is still the “one-way” time, that is, it only counts Delivered to the customer without adding the time to come back out of the community to pick up the car. The entire process, according to the normal delivery time of an order, 5 kilometers requires 15+20+8=43 minutes. This is the most ideal state, but in fact it is impossible, because the speed of meals cannot be so fast. If you order food often, you may notice on the map that sometimes the takeaway boy does not pick up the food for a long time after arriving at the store, which is a problem of eating out. The 50 minutes given by the platform has already given 7 more minutes to deal with emergencies in each process, which seems reasonable.
However, for a far order like this, it is impossible to run a single single during the peak period, because then the rider will lose: a single single earns a maximum of 13 yuan, and after running this single, if there is no return single, then In one hour, there is no more income, and takeaway is not always working like in the factory, and only two hours in the peak period. If there is no more output per unit time, it is better to work in the factory. Therefore, generally in the process of sending this kind of far order, the rider will receive 3 to 5 near orders, and the system is willing to send such orders, because in the peak period, if a single order is sent, the capacity is not enough. of. However, once more odd numbers are received at the same time, uncertain factors will increase. As long as one of the orders has been waiting for a long time or there are customers in the community, the last order may be late.
Therefore, from the rider’s point of view, money can be reduced, but time is best not to be reduced. If the time is reduced, then it is somewhat unreasonable, unless you dare to pick it up in an ideal state. This must be combined with the way of receiving orders. In the system dispatch mode, the rider cannot choose the order. Therefore, we usually take the order manually at the beginning. After receiving the order, We then manually pick up the order according to the difficulty of the order in hand. The advantage of this is that we can control the quantity and quality of the order by ourselves, and maximize the guarantee that we can send more orders within a unit hour. However, many orders are in rush orders, and there are many riders competing together, so it is not always successful.
Another way is to manually grab a far order and then open the system to dispatch the order, so that the system will dispatch the order according to the route of the rider’s first order. The advantage is that there is no need to compete with so many riders. But there is also a problem, that is, if the order given by the system is not easy to send, the rider must consider whether to take another order. For example, my first order has a distance of 5 kilometers, so in the most ideal state, I can take another 5 orders. But after the system dispatch order is opened, if the system sends me a hospital order, then I can’t accept 5 orders, maybe only 2-3 orders (the reason will be in the following factors affecting time) , Which adds up to 3-4 orders, so the income is much less than the 6 orders in the ideal state. When I arrived in the later stage, the 5km order has dropped to 9 yuan, basically about 52 minutes in time. This is why I don’t want to run.
And part of the income from food delivery is allocated to the order-buying reward, which means that after the amount of orders delivered every week reaches a certain level, it will be rewarded 50 to 150 yuan. There are three levels, the more singular the higher the reward. The advantage of this approach is to encourage riders to take orders in their spare time. In fact, there are only a few busy hours for the riders: 6 am to 8 am (small peak), 11 am to 1 pm (peak. In fact, many of them are almost past the peak by 12:30), and 5 pm to 6:30 (small peak) after 10 o’clock in the evening (small peak, generally not a peak, because there are few people and scattered energy, it is good to receive 3 orders at the same time, but the unit price at night is about 1-3 yuan higher than during the day. In addition, there are fewer cars at night and the road conditions are good, so there are still many riders who are willing to use motorcycles to run late orders.) When busy, usually only at noon can achieve the ideal order status, that is, 6 orders to 10 orders, and basically the same in free time. Run alone. But running like this is a loss. Calculated with a 3km bill, it takes about an hour from receiving the order, waiting for the order to delivering it to the customer, but only earns 5 to 7 yuan. This is an algorithm that does not include electricity or gas bills. Therefore, in general, many riders are reluctant to run in their free time. They go back to charge, rest, and wait for the next peak. However, the rules of order-buying rewards have different rewards for each week, every day, and in free time. I once forgot that if you want to meet the reward standard, excluding meal time, then you have to run for twelve hours a day to achieve it. The reward is divided into the price of each order, and each order can be 0.5-1 yuan more.
Because of the 28 principle, someone can receive rewards. These riders earn tens of thousands of dollars each month, and the cars they use are basically hydro-battery electric cars (continued line length) and motorcycles (fast speed). In the city of Guangzhou, these two are considered illegal on the road. But some riders don’t care. They can get second-hand motorcycles. (As far as I know, a second-hand men’s or women’s motorcycle can cost 400 yuan. There is another problem here. In order to limit motorcycles, gas stations can only give The Guangzhou brand car refuels, but it still doesn’t work, riders can handle it as well), so it is normal to get rewards. But for riders using lithium batteries and low-speed electric bikes, it will be much harder to meet the reward standard. After the addition of these motorcycles, data such as the number of orders received and the speed of order delivery are all mixed in the data of ordinary electric vehicles for calculation and optimization, and the data gradually deviates from reality.
The list I ran at the time was still in a “single-core and multi-threaded” state, and there was a “multi-core and multi-threaded” state. These statuses were the first experience I experienced in a group’s special delivery, and later in my run, they also appeared on a certain group’s crowdsourcing (the difference between a group’s special delivery and a group’s crowdsourcing will be discussed later) , Single-core, multi-threaded these words are used on the computer CPU, I think it can also be used on the takeaway.
“Single-core and multi-threaded” means: When I go to pick up a meal, basically the range of the business that picks up the meal is within 500 meters. For example, I took 5 orders, and the businesses of these 5 orders are all in the same commercial street or In the commercial area of the same building (such as large shopping malls such as AEON), then I can take all the orders and then deliver them all the way. This is the best state, and this has high requirements on the speed of the merchant’s meal. If the ticket is jammed, then the closest ticket to the destination may be late. But the advantage of this is that it is delivered all the way, and there is no need to allocate time to come back to take the order, saving time and electricity so as to make money.

As shown in the above figure, it can be regarded as “single-core and multi-threaded” or “multi-core and multi-threaded”, because this is the system automatically dispatches the order on the way of delivery, and the pickup point is calculated near the first two customers. This is regarded as “multi-core and multi-threaded”, and according to the collection point is more concentrated, it is regarded as “single-core and multi-threaded”.
And “multi-core and multi-threading” means: For example, I received 5 orders, the merchant with 3 orders is in the same place, the merchant with 1 order is on the way to the customer, and the merchant with 1 order is in the same place. Near the customer of a certain order. Can imagine, how ideal is this to meet all the requirements without being deducted? As more and more businesses join, this situation is inevitable.But there are higher requirements for merchants, riders, and customers:

Then there will be two situations: the rider feels that the difficulty is high, so he reduces the number of simultaneous orders, then the capacity of the entire platform also decreases; the number of riders does not change, but the risk of being late is greatly increased, and it is normal to be deducted. of. In the end, there are more and more illegal situations such as early delivery, red light running, and retrograde.
Regarding the difference between “crowdsourcing” and “special delivery”: crowdsourcing is more free. You can open the software and start taking orders whenever you want to take orders. My description above is aimed at “crowdsourcing”. Running, the advantage is freedom, no restriction, low entry threshold, one car and one health certificate can enter the industry, the unit price is settled according to the actual delivery mileage, and the settlement speed is fast. Generally, the delivery fee of the same day can be settled at 8 o’clock the next morning withdraw. Bad reviews generally will not be fined, but it will affect the number of simultaneous orders. 2 to 3 unreasonable orders can be cancelled every day, but it will also affect the number of orders.
The above are generally orders placed by unscrupulous people who understand the rules. When encountering such orders, veterans will take screenshots and send them in the group to remind other riders, and if the novice accidentally opens an automatic order and is robbed, if the number of cancellations of the day has been used up, he can only be deducted to admit his bad luck.
“Special delivery” means that there is a company’s dedicated management, scheduling list, division of shifts, etc., generally there is a station master, and it can be packaged and distributed to the present. The advantage is that if you really can’t deliver it, or if you encounter a large order (such as a dozen items, one box can’t fit, one person can’t finish it), you can contact the stationmaster and ask the stationmaster to deploy nearby riders to help. The number of orders received is also relatively stable and the number is relatively large. If the order is not very smooth or the order in hand is stuck because the meal is slow, you can also ask the webmaster to arrange for other riders to take the order. But wages are settled monthly and the unit price is fixed. Generally, the minimum guarantee is 600 orders a month, 5-6 yuan per order, 700 orders, 6.5-7 yuan per order, 800 orders, 7.5-8 yuan, 900 orders or more, 9 yuan , Calculated in this way, if 800 orders can be sent every month, 800*8=6400+2100 base salary + performance, etc., which is almost tens of thousands. 900 orders are no doubt tens of thousands. These data can be found in some information about recruiting riders, although each region is different, but you can refer to it. However, “special delivery” has strict fines for bad reviews and requires high delivery quality (including speed, attitude, etc.), so the turnover rate is very high.
Here is a summary of the various reasons that affect the speed of food delivery:
The first is the merchant: because of the different categories, the speed of the meal is also different. For example: fried fast food, fried only after receiving the order. If you order five copies, each of which is a different category, the meal speed will decrease. a lot of,
Chicken-duck-style rice, because the price is different, the portion size is different, so many orders are only started to be cut, once the quantity of one order is large, it will also affect the subsequent orders.
Barbecuing, this is the most time-consuming and often late list, because the speed of grilling is so fast, once there are many types of an order, the meal time will inevitably be slow, and after a few orders, it will affect the time of the subsequent orders. It’s very big.
In addition, the conflict between dine-in and takeaway is particularly obvious in special delivery, because generally good and large chain restaurants are equipped with special delivery, because these stores have high customer unit prices and good category reputation. Takeaway can be Appropriately increasing the price, the higher the commission for special delivery will not affect them much, and the service of special delivery is better than crowdsourcing. But in general, dine-in food will be given priority. This will happen. Both dine-in and take-out order the same dish. Then the meal that comes out will be provided for dine-in first, but the chef himself does not know, because the chef has already cooked according to the order. , And if the waiter doesn’t take a closer look, he will take it directly to the dine-in. Although this is not a takeaway problem, but a management problem of the business, it is very common and unavoidable during the peak period. , Unless it is divided into two kitchens and orders are placed separately, but this is obviously not true, because this kind of store is still mainly for dine-in, and the share of takeaway is not enough to allow businesses to invest separately. So at this point, it is very unfriendly to the speed of take-out meals. Many times, experienced riders will first go to the store to see how the meal is going when they receive this order. If it doesn’t work, they will send the order first, and then come back to take this order. It will be lower, but it can guarantee that the orders on hand will not be late.
With this relationship between dine-in and “special delivery”, it is not difficult to understand the reason why some takeaway businesses now specialize in takeout instead of dine-in (this kind of store is more “crowded”). And this will also happen due to lax review, opening a shop next to the toilet, garage, warehouse and other places. Of course, most stores still have a formal appearance.
The location of the business will also affect the speed. For example, if some businesses are in the same building but on different floors, the speed of picking up the food will be reduced. If one of the orders is slow, then you have to go up and down the stairs. It takes three times to get the meal. Because the mall is so big, the time consuming cannot be ignored.
Some businesses are in small alleys (the shop rent is cheap). If it is the first time to get it, or the shop is just opened, because the positioning is not accurate, you must look for it in depth. If you happen to run into a rider nearby, you can ask about it. If you don’t, if you call the merchant to inquire, it will consume each other’s time (the merchant eats and the rider arrives).
The second is some influence on the way to send orders. The first thing to bear is the weather. It is normal to rain, so generally the platform will give a few more minutes of delivery time appropriately, but if it is a shower, the response of the platform is not so fast, and it is too late to adjust when the background data is abnormal. So sometimes money is deducted because of these factors, and the appeal is invalid.
The second is the closure of shortcuts. Some communities and parks have front and rear doors, which are much faster than walking on the road. Riders who know will pass through it. However, after a period of time, the property thinks that it will affect the safety of the community and will not let the riders approach the road. Because it has existed for a period of time, the system will think that these lines exist because of the collection of big data, so if this shortcut is not cancelled and the delivery time is increased, then novices will fall into the hands of the system’s navigation.
In addition, there are cases where a U-turn is only allowed for a long distance on the main road. In such a situation, you must either walk the nearest pedestrian bridge or go retrograde. It will take more than two to three minutes to walk along the way.
The third is the client. Here I list some situations first:
1. Some villages in the city, because the positioning is not accurate, if they are unfamiliar, and the customer does not cooperate (such as getting out of the alley, the guidance is not accurate, etc.), then there will be an extra 5-10 minutes of searching time;
2. Hospitals, general hospitals do not allow riders to enter, they can only park outside, riders can only walk in, some big hospitals, different departments, different floors, there are orders for meals, just waiting for the elevator or climbing stairs will cost It takes a long time, so generally this kind of order will be sent later, or reduce the number of simultaneous orders.
3. Residential districts, generally large districts do not allow riders to enter, so if there are more than a dozen buildings in a district, as long as there are two orders in it, it is similar to a hospital. It takes five to ten minutes to walk alone, not to mention it. Time out of the cell.
4. Office buildings. There are many companies on each floor of a large office building, and there are also ABC buildings. If you receive a different building, it is similar to the community.
When the system dispatches orders, the time difference caused by the above mentioned circumstances will not be considered, and the delivery time is the same. For example: this community has three orders, the delivery time given by the platform is the same 35 minutes, but the actual situation may be: the first one is on the 3rd floor of the building, the second is on the 9th floor of the 7th, and the third is on the 9th floor. Building 15 on the 13th floor, the actual delivery time of these three orders is definitely different. The difference between the first and third orders is basically about 7 to 10 minutes. It is conceivable that the time for the third order is very tight . So many times, the rider has no choice. After arriving in the community, he calls the customer first and asks whether it can be delivered first, and then delivered. Some customers will understand, some will not. If you don’t understand, you will be given a bad review if you are late; and if you understand, if you wait for a longer meal time, there may be a wave of bad reviews. But in fact, the takeaway boy is running wildly between every building and every floor. If you follow the strict rules to deliver to the customer first and then click to deliver, you can see that three orders are already the limit, and one order will definitely be late for receiving four orders.
The client does not analyze these data, but only judges the delivery time, so from this perspective, this is another loophole.
In addition, there may be two situations:
1. Two places are close but the actual delivery time may be very long. For example, a hospital and a community are separated by only one road. In the above example, their delivery time is also the same, but if two hospitals are dispatched at the same time, A single order for the community will be even more rushed, because if you include two locks, unlock time + time to cross the road, it will take more than a few minutes, these systems will not know.
2. There are also factors that are caused by customers who have turned on the Do Not Disturb mode because of poor mobile phone signal or playing games. If it’s the last order, you can wait a few more minutes, but if it’s the first order, then you are very hesitant to send the next order. If you call halfway, should you send it back or not? Do not send, bad review, send, and return, it takes time.
Of course, this situation can be reported to the system first, but it takes 2-3 minutes to be sure, because the platform stipulates that at least three calls should be made to the customer, and each call is 30 seconds, then one and a half minutes has passed. Then the screenshot will be reported to the system, and the system will give feedback to the merchant. The merchant will first call the customer’s phone to confirm that the customer’s phone is indeed unanswered or there is no signal, etc., before agreeing to extend the delivery time (if the customer contacts the merchant or calls Return it to the rider, then the order should be sent back to the customer within 30 minutes of the start of the report), the whole process takes about 3 minutes, and sometimes the customer still does not understand it, and bad reviews are normal. This situation has a great influence on the rider’s time planning for the next order.
Judging from the situation listed above, when the delivery time is constantly compressed (it is better to call optimization), the tolerance for emergencies is getting lower and lower, and the rider is getting more and more serious and taking risks. So in my opinion, the algorithm is impractical to “optimize”, and product managers and programmers have certain responsibilities.
These situations exist on both platforms, but relatively speaking, the eating phase of a certain group is much ugly, and a certain group is not so radical. This may be related to market share. A certain group has a high market share, so there are many orders, and the money earned per unit time is so much more than a certain group. In addition, the settlement speed of a certain group “crowdsourcing” is fast, and the account will be received the next day. Settlement usually takes two to five days, sometimes even a week, so although the unit price of a certain group is relatively low, the insurance premium deducted every day (as long as you run the first order on the same day, the insurance will be deducted) It costs 1 yuan more for a certain one, but there are still many riders who choose a certain group.
And maybe it’s because there are many platforms under it: some Wada, some bird delivery, some fresh horse, etc., while sharing the order, but also sharing the risk, so the order is relatively stable, and the customer unit price is 0.5 to 2 higher than that of a group. Yuan, the food is not so ugly (of course, each region may be different, this is related to market share).
I don’t know much about the merchant’s rake. There are data on this on the Internet. Let me just talk about some data I know about chatting with businesses:
There are three modes of merchant rake:
Self-delivery, Draw 6 points (that’s 6%, the same below), such as McDonald’s, KFC, Zumbo Pizza, and some small shops, which originally have specialized personnel to deliver, will choose this model.
Crowdsourcing, Draw about 15 points, this is 17 years of data, by now, it has drawn more than 20 points, and if the price of a single point does not reach a certain amount, it will be drawn at a fixed amount, for example Example: An order of fast food is 15 yuan, plus the lunch box fee is 1 yuan, and the delivery fee is 3 yuan. The total customer unit price is 15+1+3=19 yuan, then the proportion of the rake is 19*0.2=3.8 yuan.
